Scope
Existing M365 tenant (1,242 users, Entra ID, Intune-managed, Microsoft 365 Apps for Business + a few E3/E5/Copilot reservations). Parallel Google Workspace tenant with 848 user objects, 167 active mailboxes, 11.1 TB personal/shared storage, 4.14 PB across 93 Google Shared Drives. Footprint: Melbourne HQ, Vietnam, Thailand, Bulgaria, Guatemala, Cyprus, UAE, Philippines, UK, plus regional offices in Malaysia, Mongolia, Bangladesh.
Challenge
Several mailboxes exceeded the M365 100 GB primary limit, requiring per-mailbox strategy decisions. License model had to be restructured before cutover (Purview + Defender for Cloud Apps tenant-wide; right-sizing Apps Business vs Standard vs E3/E5). Compliance-driven retention requirements meant Online Archive alone wasn't sufficient. Multi-region cutover needed time-zone follow-the-sun coverage.
Fix
Pre-migration: full license SKU restructure (added Purview org-wide, Defender for Cloud Apps, kept E3/E5 reservations for compliance leadership). Storage strategy per >100 GB mailbox decided case-by-case (PST export for older retention, third-party archiving for compliance-sensitive accounts, phased Online Archive for current). Senior engineer placed on-site at Melbourne HQ during cutover window. Bangalore + Wyoming offices covered the off-Australia cutover hours. Microsoft Teams was NOT in scope — customer kept Zoom for UC; we provisioned Teams only as a side-effect of M365 baseline.
Outcome
167 mailboxes migrated cleanly. Zero permanent data loss. License restructure in place before cutover so post-migration ops were on the right SKU mix from day one. 4.14 PB shared drive data remained on Google Workspace as archive (not all migrated — strategic decision to keep historical data in source for cost reasons).

Office-centric SMB cutover with full PC re-onboarding
Scope
Mid-size real estate brokerage in Georgia, USA. ~85 user mailboxes on Google Workspace. Heavy Google Drive use for transaction documents (contracts, MLS exports, closing packets). Mobile-first agents needed Outlook + OneDrive working on iOS/Android day one of cutover.
Challenge
Customer had no internal IT — needed everything handled, including PC re-onboarding for office-based staff. Google Drive folder structure was deeply nested with shared-with-individual permissions throughout (not Shared Drives). Needed to convert that into a clean SharePoint structure without breaking team collaboration.
Fix
Standard 4-phase delivery (Assess, Plan, Pilot, Cutover). 10-user pilot wave validated mobile setup before mass cutover. Drive→OneDrive for personal files; redesigned folder structure into 4 SharePoint sites (Listings, Transactions, Marketing, Operations) with proper M365 group-based permissions. PC re-onboarding included for all office staff during hypercare week.
Outcome
85 users on M365 with proper SharePoint information architecture (not just a flat OneDrive dump). Mobile devices working day one. No closing transactions disrupted during the cutover week.

BAA-required migration with PHI in email + Drive
Scope
Multi-clinic healthcare provider on Google Workspace Business Plus. Patient health information (PHI) in email body, attachments, and Drive folders. Required signed BAA (Business Associate Agreement) with Microsoft and full audit trail of every data movement.
Challenge
PHI handling required encryption-in-transit + at-rest verification on every transfer. Audit log had to capture every mailbox + file with timestamp, source, destination, integrity hash. Sensitivity labels needed to be configured BEFORE migration to auto-classify PHI on arrival.
Fix
Pre-migration: M365 tenant configured for HIPAA (BAA in place, sensitivity labels deployed via Microsoft Purview, Conditional Access for PHI-classified content, audit log retention extended). Migration ran with SHA-256 verification on every item, full audit log captured. Post-migration validation included sample PHI item verification by their compliance officer.
Outcome
Full migration completed under HIPAA-compliant controls. Audit reports delivered to customer's compliance officer. Sensitivity labels auto-applying to PHI-classified content from day one.

Google pooled storage vs M365 separated storage
Google Workspace gives you ONE storage pool shared across Gmail, Drive, Photos. M365 separates storage into Primary Mailbox (50/100 GB hard cap), Online Archive (100 GB→1.5 TB auto-grow over time), OneDrive (1-2 TB/user), SharePoint (tenant pool). Migration planning has to map the source pool into the right destination tier.
Gmail labels → Outlook folders (multi-label gotcha)
Gmail allows ONE email to have multiple labels. Outlook uses single-folder structure. We map the primary label to a folder and preserve other labels as Outlook categories. We review your label structure before migration to flag any messy multi-labeled threads.
Google Docs/Sheets/Slides auto-conversion
Native Google formats convert to .docx / .xlsx / .pptx during Drive→OneDrive migration. Most formulas have direct Excel equivalents. Apps Script and Google-only functions (IMPORTRANGE, GOOGLEFINANCE, IMPORTHTML, IMPORTXML) get manually audited and rewritten as Power Automate flows or Office Scripts where business-critical.
Shared Drives → SharePoint sites (not document libraries)
Google Shared Drives map best to dedicated SharePoint sites (one per Shared Drive), NOT to document libraries within an existing site. This preserves the team-membership boundary and lets us recreate Drive permissions as M365 group memberships.
Google Vault retention → Microsoft Purview
Google Vault holds-and-search policies don't auto-port. We configure Microsoft Purview (eDiscovery, retention policies, sensitivity labels) before cutover to match the source retention model. For HIPAA / compliance-driven orgs this is non-negotiable, scheduled in the Plan phase.
License SKU restructure before cutover
Most GW→M365 migrations need a license rethink. Google Business Plus seats don't map 1:1 to a single M365 SKU. Common pattern: a few E5 seats for compliance leadership + Business Standard for the rest + Microsoft Purview tenant-wide + Defender for Cloud Apps if you handle sensitive data. We restructure BEFORE cutover so post-migration you're not paying for the wrong mix.
